Default Brakes 1940 Ford

Sorry for long explanation thought every detail would help. (Ford dealer mechanic helping me). While driving car heard front wheel squeaking noise. Got under car and found wheel cylinder very hot. Ordered new cylinders and shoes and replaced. Bled system 3-4 times and removed all air. Pedal felt a little soft and low. After short drive still no difference. Jacked up all 4 wheels, adjusted top and bottom of each wheel for a good drag. Pedal still felt little soft and low. Then noticed both new cylinders leaking. Any thoughts what we did wrong?
