Default Hinge Pins -Closed Car

Changing out the hinge pins on my coupe has been a chore to say the least. 2 of 3 hinge pins on one door had to be drilled out, they were frozen into the center part of the hinge preventing the pin from rotating with the door. Needless to say the splines chewed away at the door part of the hinge. I guess oversize pins will be needed, tricky part will be re-drilling the holes perfectly straight.
Anyone out there who has been through this process have any sage advice?
I had been putting it off because I knew it would be a project;-(
