Default Rear fender alteration

The wooden body on my huckster is 5" wider than the mounting flanges for the 1930 coupe fenders. For the fenders to attach correctly to the running boards, I need to remove 2 1/2" from the inside edge of each. I clamped the fender to a flat surface (old door), scribed a line 2 1/2" up, and cut it off. Learned by several methods of trial and lots of error that inserting the removed flange to the remaining fender body is quite difficult. Photos show where I stand right now. The flange is spot welded (lots of spots!!) to the inside of the fender, but I haven't started any welding on the outside. I am past the point of no return for this fender, but I would like any recommendations from the audience on how to finish this, and avoid the same difficulties with the next one
