I picked up a running but worn all over 31 stripped down to a speedster pickup. It looks better than that sounds. My problem is I still can't wrap my head around the transmission and I don't have enough experience to tell if I'm just a klutz. I can shift back and forth from 2nd to 3rd or, maybe an occasional grind. I can't get 1st except at a dead stop. If I start in first, I can only get 2nd about 5% of the time. It takes a super low RPM shift, with very smooth motion and a lot of hope. I can't get 2nd or 3rd at a stop. It won't ever go from 1st to 3rd. I checked the clutch adjustment, since drag there can cause issues but it is by the book and works fine. Ideas? Both mechanical and technique wise are welcome.
A search of this site brought up a lot of popping out of gear problems, but I've never had that happen.

make sure your idle speed is set low...

shift from 1-2 about 6mph and 2-3 approx 12 mph

If you mean letting the clutch out as I pass through neutral, then back in as I go into the next gear, yes, that helps in 2-3 and 3-2. It seems to have no effect going from 1-2.
I hadn't thought about idle speed. I'll have to fiddle with that.
From the first few responses, it sounds like me more than machine.

Shift as Mitch said and make sure the engine isn't idling faster than 500 RPM, and have 600W gear oil in the tranny as Big hammer said.

Once those are correct, then when you get to about 6 MPH, push in the clutch and shift to neutral. Let the clutch out and let the engine slow down for a few seconds, then push the clutch back in and shift to second. Once I reach about 15 MPH, I push the clutch in and shift to neutral. Then let the clutch out and let the engine slow for a few seconds, then push the clutch in and shift to third.

When you downshift you push the clutch in and shift to neutral from high at about 15 MPH. Then let the clutch out and rev the engine (usually more rev than you'd think), then push the clutch in and shift to second. I almost never downshift to first, but if I do I make sure I'm going no faster than about 5 MPH.

Looks like all I need is to be sure I have 600W in the tranny (I think I do, but fresh oil is on the way), lower the idle a bit, and fix the loose nut behind the wheel. It looks like rain for a week, so it might take a bit.
