All the sparking from the brushes meant the armature was bad or the undercutting wasn't done right and allowing the brushes good contact with the bars. Luckily it was just the undercutting, and not a shorted armature. I've never seen a generator before that needed polarizing before each start, and this had me wondering until I saw all the sparking from the brushes.
