12 volt conversions are typically configured with negative to ground whereas 6 volt systems are positive to ground. Clamps on positive and negative battery wires are different sizes .... positive...

Lincoln Gear Cluster

Years ago one could buy the Lincoln gear cluster that fit the 1940 vintage tranny's and had a higher gear ratio in first gear. I think MAC or someone sold them. Are they reproduced ?

Is the voltage regulator working correctly without a grounded system ? With the battery disconnected, the engine gets enough juice from the generator to keep the spark going.

I'm with others here re vacuum leak. As a possible point of reference, best my '47 with 30,000 m will do at running temp is a steady 19.
